Your CRM Now Bills for AI Usage. Do the Math Before You Switch It On
Most small businesses buy a CRM for the seat price. In 2026, the bigger number can be the AI. HubSpot and Salesforce now bill their AI agents by usage, on top of what you pay per user.
That model can work well, but only if you know the rates before you switch the agents on. This post shows the published prices and a simple way to estimate your bill. It also explains which pricing model suits which business. For background on the shift to agents, see how CRM AI agents now act on your data.
How HubSpot charges for AI
HubSpot sells AI usage as credits. Credits cost $10 per 1,000, or $9 per 1,000 on annual billing. Each AI action spends a set number of credits from one shared pool.
The customer agent costs 50 credits, or $0.50, for each conversation it resolves. Since April 14, HubSpot charges only when the agent resolves the conversation. Before that, it charged about $1.00 per conversation, resolved or not. The prospecting agent costs 100 credits, or $1.00, for each lead it recommends.
Also, each plan includes a monthly credit allowance. Reports list 500 credits on Starter, 3,000 on Professional, and 5,000 on Enterprise. Unused credits do not roll over. The customer agent also needs a Professional or Enterprise plan. Service Hub Professional seats start from $90 a month at list price. One cost calculator says a conversation counts as resolved when the agent answers and no person takes over within 72 hours.
How Salesforce charges for AI
Salesforce bills Agentforce in two main ways. Flex Credits cost $500 per 100,000, and each agent action uses 20 credits, so one action costs $0.10. The alternative is $2 for each resolved conversation.
A simple customer service conversation can use several actions. One analysis puts 5,000 conversations at three actions each at $1,500 a month at list price. Some plans also offer a per-user add-on, so compare it with your expected usage.
Plans that include AI in the price
Not every CRM meters AI. According to an August comparison, Pipedrive and Zoho include their AI features in the plan price. That makes costs predictable, although the agents are less autonomous. Prices and plans change often, so confirm what your plan includes before you buy.
Why small businesses get caught out
AI pricing is easy to misread. A low price per action sounds cheap. However, one conversation can use several actions, and one busy week can multiply the total. Seat prices also stay in place, so the AI bill adds to your costs instead of replacing any. Finally, included credits reset every month and do not roll over, so unused credits are gone.
A simple way to estimate your bill
Estimate usage before you commit. Work through five steps.
- Count how many customer conversations or leads you handle each month.
- Estimate how many the agent would handle on its own.
- Multiply by the price per resolution, action, or lead.
- Subtract the credits your plan already includes.
- Add the seat price, because the agent runs on top of it.
Here is a worked example. Say you handle 400 customer conversations a month, and the HubSpot agent resolves 260 of them. That is 260 times 50 credits, or 13,000 credits. Professional includes 3,000 credits, so you buy 10,000 more for $100. The seat price comes on top. For comparison, assume three Agentforce actions per conversation. At $0.10 per action, the same 400 conversations would cost about $120.
Which model fits which business
Usage-based pricing suits businesses with low or uneven volume. So you pay only when the agent works. Included-in-plan pricing suits businesses that want a fixed bill and simpler budgeting. High-volume businesses should model both, because a per-action price can grow quickly.
Whichever you choose, set a spending cap if the platform offers one, and review the bill every month. We recommended the same habit for metered AI from Microsoft in Copilot Business billing.
Questions to ask before you buy
Put these five questions to any vendor.
- What counts as a resolved conversation, and who decides?
- Which plan do I need before the agent will run?
- How many credits are included, and what happens when they run out?
- Can I set a monthly spending limit?
- How do I turn the agent off if the cost grows?
Data quality matters even more now
Usage billing raises the cost of bad data. An agent that works from duplicate or outdated records can waste credits on actions that do not help. Clean your data first, as we covered in CRMs now grade your data quality. Then set access rules, as in treating AI agents like new hires.
FAQ
Is AI usage billing a bad deal?
Not necessarily. You pay for what you use, which can cost less than a flat fee at low volume. The risk is a bill that grows faster than you expected, so estimate first and review monthly.
Do I have to turn the agents on?
Usually not. You choose which agents to switch on, so you can start with one and watch the cost.
Which CRM should a small business pick?
The best choice depends on your volume, your team, and your tools. Fit and data quality matter more than the price of any single agent. We can compare options for your business.
